As part of a rapidly scaled agency team embedded with BMW Group, I was initially brought on at UX Director level before transitioning to Senior UX Architect to focus directly on core product architecture for BMW’s global web configurator. The goal was to modernize the digital car-buying journey, enabling customers to customize vehicle models, package options, and real-time 3D visualisations seamlessly across web and tablet touchpoints.
The account operated under intense pressure: the agency team was scaled up quickly, client expectations were exceptionally high, and there was an ongoing effort to transition legacy client workflows toward modern Agile/Scrum delivery models.
2. What Made It Difficult?
High-Stakes Client Dynamics & Inertia: Navigating a formal, highly cautious client relationship where agency recommendations faced deep political sensitivity and resistance to new UX methodologies.
Technical Constraints vs. Feature Aspirations: BMW stakeholders insisted on specific design routes and feature logic that conflicted with real-time web rendering constraints.
Heavy Meeting Density & Operational Overhead: A large % of project time was absorbed in client alignment meetings, governance reviews, and status negotiations – drastically reducing active design and architectural execution time.
3. My Role
Working as Senior UX Architect, my focus centered on systems architecture, technical feasibility, and client alignment. I stepped in to structure complex option-dependency logic, establish objective criteria for UX evaluation, and use interactive prototyping to bridge communication gaps between client leads, agency designers, and engineering teams.

5. How We Moved Forward
Collaborative Client Workshops: Designed and facilitated co-creation sessions with BMW stakeholders to align on core user journeys, option-selection hierarchy, and business logic before jumping into UI visual design.
Interactive Wireframing & Feasibility Prototyping: Built detailed, functional wireframe prototypes to visually demonstrate the edge cases and technical bottlenecks inherent in the client’s preferred design route, clearly illustrating why certain logic paths would fail in execution.
Evidence-Based Usability Testing: Initiated rapid usability testing sessions on contested configurator journeys. Putting the client’s preferred route in front of real users generated objective behavioral data, providing the client with a safe, data-driven rationale to pivot gracefully.

6. The Design Work

7. Outcome & Professional Learnings

Mitigated Downstream Technical Risk: Prevented the development of an unworkable configurator logic model by proving technical constraints early through interactive wireframes.
Key Senior Learning: Major enterprise projects rarely stall due to visual craft – they stall due to misaligned expectations, complex governance, and technical constraints. This experience highlighted the value of a Senior UX Architect who can act as a bridge between high-level client politics, rigorous systems thinking, and objective user testing.
